A Consensus-Based Roadmap for MSL Key Performance Indicators

Drawing on insights from Medical Affairs executives and experienced MSLs, we have developed a consensus-based model for MSL Key Performance Indicators. This framework is built upon a comprehensive analysis of research data, including perspectives from research partners, to establish an optimal approach to evaluating MSL roles over time. From this aggregation, we have derived the following performance assessment template.

Key Metrics for Evaluation

We have categorized three groups of evaluation metrics based on their relative importance. The most critical metric, according to the consensus analysis, is the quality of KOL relationships—a fundamental measure that remains relevant throughout an MSL’s tenure, independent of the product’s lifecycle stage. Since relationship quality cannot be quantified through direct metrics, assessment is based on a combination of secondary and supporting indicators, varying in intensity across different phases as shown in the graphic.

Evaluation Across Product Phases

Early Phase:

At this stage, MSL evaluations should focus on unsolicited KOL feedback and activities related to advisory board support. Given that this phase is crucial for building Thought Leader rosters, assessors should also consider the frequency of KOL interactions and track the development of new relationships. Furthermore, given MSLs’ expertise in their therapeutic areas, their contributions to scientific discussions should be factored into the review.

Pre-Launch Phase:

Evaluations during pre-launch should primarily account for visit frequency and MSL contributions to advisory boards, as these activities provide valuable field insights. At this point, MSLs can highlight both potential challenges and positive impressions from the front lines, based on their sustained interactions with KOLs.

Launch Phase:

During launch, the emphasis should remain on face-to-face engagement with Thought Leaders and retention of KOLs from earlier phases. A strong, stable network of KOLs is essential to supporting product adoption and ensuring long-term success.

Final Considerations

While no evaluation model is universally fail-proof, this MSL Key Performance Indicators framework—rooted in research findings and participant input—serves as a solid foundation for developing an effective MSL performance assessment strategy.
